How do you like to develop characters? Do you put a lot of time into figuring out details about them that won't appear in the story or do you wait until you need to know something before you decide it?

I tend to be a seat of the pantser about character development as well as about plot, at least when I'm creating original characters. I generally know what I need them to do, but I have to discover, through writing, why they do it. Sometimes, that leads to them doing something different than what I had in mind. It's always surprising. I often discover that I know things about them that I hadn't consciously planned.
